How to stop chasing clients for tax documents

First, diagnose why clients actually delay

Before fixing the process, it helps to be honest about why clients don't respond quickly in the first place — it's rarely laziness. Most clients delay because the request feels vague (“what exactly do you mean by tax documents?”), because gathering paper or logging into old accounts takes real effort, or because there's no urgency attached to your email specifically — it looks like something they can deal with later, and later never quite arrives. A few clients are genuinely disorganized. Step 1: Send one complete request, not a series of small ones

The single biggest driver of back-and-forth is an incomplete first ask. Step 2: Make uploading effortless

A client who has to create an account, remember a password, or find a scanner will delay. A client who can tap a link on their phone, take a photo, and hit submit usually won't. Every extra step between “I have the document” and “it's in your hands” costs you days of delay, multiplied across every client on your list. A single view that shows every client as outstanding, partial, or complete lets you (or a managing partner) answer the question instantly, and lets you prioritize follow-up on the clients closest to a deadline instead of working through the list alphabetically.

Step 6: Have a real answer for the chronic non-responder

A system fixes the majority of clients, but every firm has a handful who won't respond no matter how the request is framed. For those, the fix isn't another automated reminder — it's a clear escalation path decided in advance: a direct phone call after a set number of missed reminders, a firm policy on filing an extension when documents aren't in by a cutoff date, or, for genuinely unresponsive clients, a conversation about whether the engagement is still a fit.
